The Surface Problem: We Thought This Was a Bulb Swap
I still remember opening the Q3 budget report in 2023 and seeing we were $7,300 over on lighting. My first reaction was to blame the LED retrofit. That was only half true.
Three years earlier, our facilities manager had come to me with a simple proposal: replace every 60W incandescent bulb in the building with LED. “Easiest energy project we’ll ever do,” he said. He was wrong.
I’m a procurement manager at a 140-person B2B services company. For the last six years, I’ve managed a lighting and electrical budget of roughly $180,000, negotiated with 15+ vendors, and documented every invoice in our cost tracking system. So when I say the retrofit cost us instead of saving us, I’m not guessing.
We started by ordering Satco light bulbs 60 watt equivalent for the offices. The price per lumen looked pretty good, and the spec sheet was more complete than the other two quotes. The bulbs themselves weren’t the problem. The problem was everything around the bulbs—kinda like buying a car and forgetting insurance.
The Deep Causes No One Mentions
There are five reasons the “simple swap” turned into a small disaster. None of them appeared on the initial quote.
Wattage is a mental trap
For a hundred years, we bought bulbs by wattage because wattage roughly predicted light output. That world ended with LED. A “60W replacement” can be 700 lumens or 900 lumens, depending on efficiency and brand. We didn’t check. The Satco 60W equivalents were 800 lumens and worked fine. But we also bought a cheaper generic box for the storage room. Those were 650 lumens. The hallways got dimmer, people complained, and we ended up paying for extra fixtures in two corridors.
It’s tempting to think “just match the old wattage.” That oversimplification is probably the most expensive mistake in LED retrofits.
Lighting for plants is a different animal
Around the same time, our office manager asked me, “Can plants grow under artificial light?” She wanted to keep live plants in the lobby under our new downlights. The short answer is yes, but not with standard downlight LEDs. Plants need certain wavelengths and far more intensity than a typical 4000K ceiling fixture provides. We spent $600 on “plant-friendly” bulbs that were basically decorative. The plants died anyway. A real grow light, with a PPFD spec, would have cost more upfront but far less than replacing the ficus twice.
The downlight cable is not a trivial detail
Then came the downlights. We specified “downlight leds” and chose a retrofit kit based on the fixture price. What I did not check was the length of the included cable.
In our older ceiling, the junction boxes were positioned so that a 12-inch lead from the driver wasn’t long enough. Three of the housings needed more. The manufacturer’s spec sheet called the lead the “downlight kabel” in some international markets—doesn’t matter what you call it; it cost us two extra service calls and $740 in electrician time. A 24-inch lead would have been the same price.
Integrated fixtures have hidden dependencies
Around that same year, our security team wanted to cover the back parking lot. They found a Satco flood light camera with a reasonable unit price. The flood light itself was fine. But installing it meant a Wi-Fi bridge, a weatherproof junction box, a network drop, and an afternoon of aiming the camera so a tree branch didn’t block the view. The $230 fixture turned into a $1,150 installation. That doesn’t mean the camera was a bad buy. It means the purchase wasn’t just a fixture; it was a small security system.
Dimmable is not the same as “dims well”
Finally, we assumed all LED downlights were dimmable. Some were not. The conference room flickered, and one driver buzzed loud enough to be annoying. Replacing the dimmers and one driver cost $1,100. That’s when I learned to ask for a dimmer compatibility list—not a feature, but a list of tested models.
What the Cheap Option Actually Cost Us
At the end of 2023, I pulled every invoice for the retrofit. The totals were ugly.
- LED equipment and initial bulbs: $11,400
- Extra wiring, cable extensions, and electrician time: $4,850
- Replacements for the dim hallways: $1,300
- Dimmer and driver fixes: $1,100
- Plant replacements and “plant-friendly” bulbs: $1,150
That’s $19,800 against an original budget of $9,600. The cheap fixtures were, in the end, the most expensive part of the project.
I have mixed feelings about saying all this out loud. On one hand, the retrofit did cut our baseline energy use by about 22%, and that’s real. On the other hand, the payback period was twice what we promised the finance team. Part of me wants to blame the vendors. Another part knows we skipped the due diligence. My compromise: now our procurement policy requires a sample installation and a TCO sheet before any big lighting order.
So glad we didn’t go with the absolute lowest quote on the lamps. If we had, the overrun would have been worse. But “worse” is not a good benchmark.
And yes, I hate rush fees. They feel like a markup on someone else’s bad planning. But when a tenant move-in deadline was set and the retrofit kits were backordered, we paid an extra $400 for guaranteed delivery from a distributor with inventory. That’s not the same as paying for speed. It’s paying for certainty. If the kits had arrived a week late, the delay would have cost us far more than $400.
A Smarter Way to Buy (if You’re Still Awake)
I do not recommend skipping these steps. They sound boring, but they’re the difference between a project that pays back and one that pays the electrician.
- Read the photometry, not the wattage. Look for lumens, CRI, and a clear dimming compatibility list. If the spec sheet doesn’t have them, ask why.
- Install one sample before you order 500. Put it in the actual ceiling, run it on your dimmers, and measure the light where you need it. That one-week test is cheap.
- Account for cabling and labor before you compare prices. Ask for driver lead length, junction box requirements, and whether the LED driver is removable. A downlight with a 12-inch downlight kabel is not the same as one with a 24-inch lead.
- Use qualified product lists. The DesignLights Consortium (DLC) publishes a Qualified Products List. Products on it have been tested to IES LM-79/LM-80 standards. ENERGY STAR does something similar for basic consumer gear. That’s not a guarantee, but it filters out a lot of unmeasured junk.
- If the fixture has a camera or sensor, budget for network and mounting. The Satco flood light camera was a good fixture; we just forgot the infrastructure around it.
- Plants are not a normal lighting load. If the client asks “Can plants grow under artificial light?” the answer is yes—but only if you buy a grow light with real PAR/PPFD specs, not a decorative “plant-friendly” bulb.
This worked for us because we are a mid-size services company with predictable hours and no harsh requirements. If you’re managing a 24/7 warehouse or a hospital, your priorities will be different. The principle, though, is the same: the lowest quote on paper is rarely the lowest total cost.
