Commercial Lighting Upgrade Checklist: Switching, SATCO LED Selection, and Zigbee Integration

Who This Checklist Is For

If you manage lighting across multiple commercial properties — or you're responsible for a team of electricians — this is for you. I'm the procurement manager at a 45-person commercial electrical contracting company. I've managed our lighting retrofit budget ($250,000 annually) for 8 years, negotiated with 30+ vendors, and logged every single order in our cost tracking system.

Here's what we learned the hard way: lighting projects rarely fail because of bad bulbs. They fail because of wrong order of operations. Replace switches first, then spec fixtures. Test compatibility before bulk ordering. This checklist gives you 6 steps in that exact order, plus a troubleshooting section at the end.

Step 1: Replace the Light Switch (Or Know When You Should)

Before you buy a single LED, deal with the switches. Why? Old switches — especially those in commercial buildings from the 1980s and 90s — may be rated for a load profile designed around incandescent lighting. When you upgrade to LED, the load drops. Sometimes that causes inconsistent behavior, particularly with dimmers.

For a standard single-pole switch replacement:

  1. Kill the power. Not just the switch — the breaker. Use a non-contact voltage tester on the wires to confirm. We use the Klein Tools NCVT-3P. Around $30. Don't skip this.
  2. Remove the cover plate and test again. Unscrew the two screws. Hold the tester near each wire. Confirm zero current.
  3. Take a photo. Before you disconnect anything, photograph the wiring with your phone. You'll thank yourself later.
  4. Identify the wires. Standard single-pole: two black (or one black, one red) plus a green/bare ground. If you see a white wire, you might have a three-way — stop and verify your specific setup.
  5. Disconnect the switch. Loosen the terminal screws. Wires should pull straight out (they should already be straight — if not, straighten them).
  6. Connect the new switch. Black wires to brass terminals (either side, both allowed). Ground wire to green screw. Loop wires clockwise around screws for a secure connection — or use back-wired terminals (faster, but screw connections are more reliable).
  7. Tuck and tighten. Fold the wires neatly into the box. Screw the switch in. Replace the cover. Restore power. Test.

If you're switching to a smart dimmer, Step 5 changes: you'll need to confirm neutral wire availability. About 4 out of 10 buildings we've worked on lack neutral wires — that adds about $150 per switch point for smart dimmer installation. Check before you buy.

Step 2: Identify Which Fixtures to Keep vs. Replace

Most people don't do this. They start pricing out LEDs and assume the whole building needs new fixtures. But on our 2023 spend audit, roughly 40% of a typical "lighting retrofit" was spent on fixtures — and the fixtures were fine. The bulbs were the problem.

Go fixture-type by fixture-type:

  • Downlights: If the housing is rusted or the trim yellowed, replace the whole fixture. If it's just the bulb, a LED downlight retrofit kit can save 60-70% over full replacement.
  • Track lighting: Check the track sections, not just the heads. Worn connectors cause flickering that no bulb swap will fix.
  • Fluorescent — T8/T12: Convert to T8 LED tubes with a ballast bypass (or direct-wire if your old fixture lacks a ballast). Just remove the ballast and swap in LED tubes — saves about 30% on power and pays back in roughly 2 years.

Here's where the experts and beginners diverge. One local vendor quoted us $12/unit for downlight replacements, not including installation. We spent 45 minutes comparison shopping and found working downlight LED retrofit kits at $5.50/unit that our electricians can install in 15 minutes each. That saved over $1,200 on a single building.

Step 3: Select the Right LED Products

Here's my actual spec guide — but match it to the application:

For decorative and accent lighting: SATCO Edison-style medium base ST19 LED

The ST19 works in exposed-bulb applications — loft offices, restaurants, boutique retail, high-end lobbies. E26 medium base is the standard fit. Choose ST19 when you want the filament-style look without the heat or energy draw of actual incandescent. The 2700K reads warm and nostalgic; 3000K is cleaner, more modern.

For high-lumen flood and outdoor: SATCO 33W PAR38 3000K high lumen LED

Use these for parking lots, loading docks, building exteriors. The 33W output rivaled 90W halogen. The PAR38 form factor means it fits existing floodlight housings without replacement. 3000K gives a neutral, professional white that works in industrial and commercial settings — not too yellow, not too blue. We standardize this spec across all exterior flood replacements.

For general interior: Downlight fixtures

When choosing recessed LED fixtures, look at CRI and beam angle. For offices, go 80+ CRI, 90°+ beam for even coverage. For retail areas, 90+ CRI with tighter beam angles helps merchandise stand out. In one of our retrofits, we used 6-inch 3000K round downlights rated at ~15W to replace 75W halogen — that's an 80% wattage reduction per fixture. According to U.S. Department of Energy data, LED bulbs use about 75% less energy and last up to 25 times longer than incandescent equivalents — but only when the fixture and driver match the application properly.

Step 4: Plan for Smart Controls (Including Zigbee)

Zigbee cameras come up frequently now, and it's worth being precise. Zigbee is a wireless protocol used for lighting control, switches, sensors, and cameras. It's an open standard — meaning devices from different manufacturers can communicate on the same network if compliant. That's useful if you're managing multiple facilities with legacy infrastructure.

But here's the catch: not every product labeled "Zigbee" works with every hub or gateway that claims Zigbee support. In practice, different manufacturers implement Zigbee profiles differently. You need to verify against the manufacturer's compatibility matrix before you commit to a purchase. We learned this the hard way — a batch of Zigbee switches failed to pair with a hub that wasn't on their whitelist.

For lighting projects: Zigbee lighting is cost-effective when your existing infrastructure allows it, because retrofitting a wired control system is expensive. If you don't have the ceiling design for cable runs, Zigbee can be a good retrofit solution. And the same applies to Zigbee cameras — they're useful for motion sensing, wide-area monitoring across a property, and remote checking of whether lights are on in a dark storage building. But again — compatibility first.

Step 5: Calculate True Total Cost, Not Just Bulb Price

This one is where I earn my paycheck. Most quotes show you a per-bulb price. You need to build a full cost model:

  • Fixture cost
  • Electrician labor (typically $85-150/hr for commercial work)
  • Old inventory disposal (mercury-containing fluorescents are regulated in many states now)
  • Commissioning time if smart fixtures are involved
  • Permit fees if any wiring changes are involved

Example: Vendor A quoted us $50 per light for a 40-light warehouse downlight project. That's $2,000. With labor, disposal, and permits calculated, the real total was $3,200. Vendor B quoted $65 per light but included everything — final total $2,600. The "cheaper" per-unit vendor cost us 48% more in reality. I keep a 17-row comparison spreadsheet for exactly this reason. The unit price is fiction until you add the other lines.

Step 6: Build a Vendor Relationship That Doesn't Punish Small Orders

Here's the insider knowledge: you can get better pricing and service on smaller orders — if you use volume as your negotiation. Buying 1,000 bulbs across 20 scattered purchases is not the same as buying 1,000 bulbs in one shot.

I'll say this clearly: small orders shouldn't be dismissed. When I was starting out, the vendors who treated my $200 orders seriously are the ones I still use for $20,000 orders today. Small doesn't mean unimportant — it means potential. We've built a relationship with one local distributor who keeps stock for us, because they saw the pattern of repeat orders and adapted their pricing. That started with an $800 first order.

If a vendor demands high minimums with no flexibility, that's a red flag. Even if the pricing looks good on paper, they won't scale with you. Ask: "If I place a $500 order now, double it in three months, and triple it by month six — how would you adjust pricing to reflect that trajectory?" If they can't answer that, you have your answer.

Final Notes: Common Mistakes

  • Measure before you install. Measure the existing fixture's cut-out dimensions, height, and voltage before ordering. I've seen projects sit idle because the trim size was half an inch smaller than the cut-out.
  • Test before you bulk-buy. Order two or three units and run them in the target space for a few days before committing to a full install. Some color temperatures look completely different in your space than they do in a showroom.
  • Forget the warranty terms. LED will list a "5-year limited warranty." Read what's actually covered — the driver, the board, or the unit? And check whether the replacement is covered for labor, not just the part.
  • Skip disposal planning. Fluorescent bulbs are regulated for disposal in many states. Hauling old inventory costs money. Check your local regulations before the install, or you'll end up with a warehouse full of regulated waste and a bill to match.
