I Bought 500 Cheap LED Bulbs. Here's the Real Cost.

The email arrived on a Tuesday morning: "Can we fix the floor lamp pole in the break room? It's bent and won't stand straight."

Not "can we fix the lamp." The pole. A metal pole, bent at the base, making the whole lamp tilt at a slightly tragic angle. I stared at that message and thought—this is what I get for buying the $18 floor lamp.

The lamp was two years old. It had lived its whole life in a low-traffic break room. And it was done.

That floor lamp was one of many "smart budget" decisions I made when I took over purchasing in 2020 for a 200-person company. The budget was tight that year, and lighting was one area where I proudly cut costs. I saved a lot of money. At first.

Then I spent a lot of money.

The Problem Everyone Thinks They Understand

Why Cheap LED Bulbs Fail

Here's the thing most people get backwards: the LED chip almost never dies. The driver kills the bulb.

There's also the L70 rating. That's the industry standard for estimating how many hours before a bulb's light output drops 30%. A 25,000-hour L70 rating on the box looks reassuring. But it's based on lab testing at a controlled ambient temperature. Run a cheap bulb hot—in an enclosed recessed downlight can, for instance—and the effective lifespan shrinks dramatically.

And here's something vendors won't tell you: unless the bulb is certified, that 25,000-hour number is marketing. Certification programs like ENERGY STAR and DLC require actual test data (usually LM-80 for the LEDs). Without that label, the lifespan printed on the package isn't independently verified. It's whatever the manufacturer decided to print.

The phrase "LEDs last forever" was true in the premium era when LED bulbs first arrived. At the $2 price point, it's a hope, not a guarantee.

What My $2,500 "Savings" Actually Cost

Let me show you the math I did at the end of 2022, when I finally admitted the initial purchase was a mistake.

Apparent savings: 500 bulbs × roughly $5 price difference = $2,500 saved.

Replacement bulbs: 31 failures in 2021, 60+ in 2022, and climbing. Roughly 100 replacements by early 2023 at about $2.25 each—~$225.

Replacement labor: The technician costs about $30 per hour fully loaded. Each swap took 10–15 minutes including the ladder, the walk, the trash run. That's $5–7 per replacement. 100 replacements—~$600.

Energy waste: The cheap bulbs had the same claimed wattage, but they ran visually dimmer. People turned on extra floor lamps and work lights to compensate. I couldn't isolate the exact electrical line item (which annoyed me), but it wasn't zero.

Disruption: In March 2022, a replacement bulb started flickering during a client presentation in our conference room. Not a subtle flicker—the kind that pulls everyone's eyes to the ceiling.   • The driver. For retrofits and downlights, I look for an accessible driver. When an LED fixture dies, it's usually the driver. Replaceable driver = dramatically longer fixture life.

For our recessed cans in the conference room, we used a Satco retrofit kit. The specs were verifiable—wattage, lumens, CRI, all on the datasheet—and the driver was matched to the fixture rather than chosen for pennies. Eighteen months in: zero failures. (As of January 2025, at least.)

The Bottom Line
