Satco Retrofit vs. Full Fixture Replacement: How Much to Install a Light Fixture and Where I Wasted Money

The Comparison Nobody Wants to Make

I'm a licensed electrical contractor in Portland, OR, and I've been handling lighting retrofit orders for 8 years. In that time, I've personally made—and documented—seven significant mistakes that totaled about $9,500 in wasted budget. That doesn't include the embarrassment. The question I hear constantly is simple: Should I retrofit the fixture, or tear it out and replace it? If you're asking how much to install a light fixture, the answer is usually more than the part. Why does this comparison matter? Because the cheapest-looking option often isn't the lowest-cost option. The right choice depends on the housing you already have.

What I'm Comparing

Two options.

  • Retrofit: Keep the existing housing and replace the guts with a Satco retrofit kit, a Satco LED bulb, or a smart bulb like Satco's Zigbee filament line.
  • Full replacement: Tear out the old fixture and install a new complete unit. That includes recessed housings, surface mounts, and mountable spotlight fixtures when the layout changes.

Cost: The Obvious Part (with One Twist)

Upfront, retrofit usually wins. A Satco retrofit kit runs about $25 to $80 depending on size and color temperature. A Satco LED bulb can cost as little as $2. A full new fixture? For a basic flush mount, $50 to $150. For a surface-mountable spotlight, $75 to $200. A complete recessed fixture with housing and trim: $120 to $250.

But project cost isn't part cost. Labor is the bigger variable. In my market, as of January 2025, a standard fixture swap runs about $125 to $150 per unit for labor. That's with a licensed electrician and no ceiling repair. A retrofit kit in a standard can with junction box access? About the same. But here's the twist: full replacement can actually cost less than a retrofit if the old housing is a problem.

I once ordered 40 retrofit kits for a commercial office. The existing cans looked fine from below. But the housing spec showed non-IC rated, no junction box access. We had to pull every one of them and do full replacements. 40 kits, about $2,100, plus $320 in restocking fees, plus a 10-day delay. Specs matter. Period.

The most frustrating part of retrofit projects: old housings are unpredictable. You'd think a quick visual check would be enough, but the real problems are inside the can. I rarely quote a replacement without seeing the existing can first.

Cost bottom line: Retrofit wins on upfront part cost. Full replacement wins when the existing housing is questionable.

Installation: Labor and Time

For standard recessed cans, retrofit is fast. I can do one in about 45 minutes if the wiring is accessible. A surface or mountable spotlight also takes about 45 minutes—maybe less, because you don't have to fight a housing. Full recessed fixture replacement takes 90 to 120 minutes plus drywall work if the opening is wrong.

So on time, retrofit looks like the clear winner. But I've had retrofits that took longer than a replacement. The spring clips didn't seat. The driver didn't fit through the opening. The old socket was a Frankenstein wiring job. In those cases, I wished I'd started with a fresh fixture.

After the third time a supposedly standard 6-inch can turned out to be a non-standard 6-1/4 inch stamped housing, I was ready to give up on retrofit entirely. What finally helped: a housing inspection built into our pre-install checklist. Not glamorous. Better than a callback.

Installation bottom line: If the ceiling is open, replace. If the can is standard and in good shape, retrofit.

Performance and Smart Controls: The Surprising Win for Retrofit

New fixtures with integrated LEDs are efficient. They last long and often meet DLC requirements. But integrated fixtures have a hidden problem: when the driver fails, you replace the whole fixture. Retrofit kits aren't immune, but a retrofit with a standard socket gives you more options.

This is where Satco's Zigbee filament bulbs changed my mind. They look like vintage Edison bulbs but connect to a Zigbee hub. You can dim and schedule them without pulling new wire. In an existing fixture with a standard socket, a Zigbee filament bulb is one of the fastest smart upgrades I know. Not compatible with every smart home system—so check the hub first—but for the right customer, it's a fantastic retrofit.

On the other hand, if you want uniform light distribution with tight beam control, a recessed retrofit kit with a good reflector beats a bulb in an old can. And if you need accent lighting, a mountable spotlight is better because you can aim it. A bulb can't do that.

So here's the part that surprised me: for smart functionality and future flexibility, the simple retrofit can be more future-proof than a new integrated LED fixture. A Zigbee filament bulb can be swapped if the protocol changes. An integrated driver isn't so easy.

According to ENERGY STAR (accessed January 2025), certified LED bulbs use about 75% less energy than traditional incandescent bulbs. The exact savings depends on the model, but the rule of thumb holds.

Performance bottom line: New fixtures distribute light better, but retrofit wins on flexibility and smart controls.

Code and Compatibility: The Dimension That Bites

This is the part where DIY articles usually hurt people. A retrofit kit is not automatically legal. You have to check:

  • IC rating: Is the existing housing rated for direct contact with insulation?
  • Airtightness: Does the housing meet your local energy code?
  • Junction box access: Can you actually reach the wires?
  • Rebate rules: Will this product qualify for utility incentives?

If you have a damaged or non-IC can in an insulated ceiling, a retrofit kit can be a code violation. A full replacement with an IC-rated, airtight fixture is the safer route. In Oregon, our energy code has gotten stricter about air leakage too. If the existing housing is old and unsealed, the ceiling is leaking air, and you won't fix that with a trim.

Many utility rebates require DLC listing on the Qualified Products List. As of January 2025, the DLC QPL remains the common standard for commercial LED products. And in California, the energy code (Title 24, Part 6) can impose control requirements on lighting alterations. Verify current requirements at energy.ca.gov.

I'm not 100% sure how your local inspector interprets every rule, but I'd rather spend 10 minutes explaining requirements than fail an inspection. That quote is on our office wall.

Code bottom line: Full replacement is safer when the old housing creates an unknown.

So What Should You Buy?

Here's the practical guide I use with clients. It's not 'retrofit good, replacement bad.' It's scenario-based.

  • Retrofit if: you have a standard 4-inch or 6-inch can, the junction box is accessible, the ceiling is intact, and you don't need to move the light location.
  • Full replacement if: the housing is odd, the ceiling is already open, the fixture is damaged, or you need a different layout.
  • Mountable spotlight if: you want directional accent lighting without cutting another hole.
  • Satco LED bulb or Zigbee filament bulb if: you just want energy savings or smart control with zero installation complexity.

And if you're still asking how much to install a light fixture: budget for labor. In my shop, $125 to $150 per fixture is the baseline as of January 2025. Don't hold me to that outside the Pacific Northwest—rates vary. But don't forget the $10 of wire nuts, the $40 of drywall repair, and the 90 minutes of your day that you'll never get back.

Honestly, it took me about four years and 60 retrofit orders to understand that the existing housing is the real spec. The trim and bulb are the last 10%. If you ask me, the housing inspection should happen before any pricing. For multifamily or office projects, these decisions multiply across dozens of units, so the wrong choice isn't a one-time fix—it's a building-wide problem.

Good lighting doesn't have to be complicated. But it does have to be specified with eyes open. That's the lesson.
